If an espresso reaches your target cup weight too quickly, make the grind slightly finer. If it crawls, drips, or stalls, make it slightly coarser. Keep the coffee dose and beverage yield unchanged, clear retained grounds when your grinder requires it, and test again.
That is the useful starting rule—not the finish line. Grind setting is an input. Flow and shot time tell you what changed. Taste and repeatability tell you whether the change was good.

The phrase “at the same dose and yield” does most of the work. Without that control, a longer shot may simply contain more liquid, and the comparison cannot isolate the grinder.
What changing the grind actually changes
Espresso grounds are a bed of particles and connected spaces. Water must travel through those spaces under pressure. A modest finer adjustment generally creates more small particles, more exposed surface area, and greater resistance to flow. A modest coarser adjustment generally makes the bed more permeable.
The grounds are not identical spheres. Every grinder produces a distribution of particle sizes, including very small particles called fines. Peer-reviewed research on fines in espresso found that increasing the proportion of particles below 100 micrometers reduced bed permeability, slowed flow, and lengthened extraction in the tested system.
That explains two everyday observations:
- the numbers printed on two grinders do not describe the same particle distribution;
- a tiny movement on one espresso grinder can have a larger effect than several marks on another.
Use your grinder's scale as a repeatable address, not a universal unit.

First freeze the recipe
Before touching the dial, choose three controls:
- Dose: the mass of dry coffee in the basket.
- Yield: the mass of liquid espresso in the cup.
- Timing convention: for example, from pump-on to pump-off every time.
An 18 g dose and 36 g beverage is a convenient worked example, not a rule. Your basket, coffee, roast, machine, and preferred style may call for another recipe.
Place the cup on a scale and stop each shot at the same beverage mass. Research on flow, particle size, temperature, and espresso extraction found that total beverage mass can create changes larger than some of the brewing variables being compared. If one test ends at 30 g and the next at 45 g, grind is not the only difference.
Keep temperature, puck preparation, basket, and pre-infusion program unchanged too. You do not need a laboratory; you need a fair comparison.
A controlled four-step grind test
1. Pull and record a baseline
Weigh the dose, prepare the puck with your normal repeatable method, and stop at the chosen yield. Record:
- grinder setting;
- dose and yield;
- time using one timing convention;
- whether flow was steady, stalled, or erratic;
- taste after stirring the espresso.
Do not decide from crema color alone. Roast level, coffee age, pressure, and dissolved gas can change appearance without telling you whether the cup is balanced.
2. Move one small step
If the shot is clearly fast and thin, move finer. If it is clearly restricted, move coarser. Make one deliberate change—not three large guesses.
On a stepped grinder, one click may already be a large espresso change. On a stepless grinder, use a small, visible movement that you can reverse. There is no honest rule such as “one click adds five seconds,” because burr geometry, thread pitch, motor speed, coffee, dose, and the existing setting all matter.
3. Clear transitional grounds
Coffee can remain between the burrs, inside the grinding chamber, and in the chute. The first dose after an adjustment may therefore contain grounds from both settings.
Baratza's first-party guide to switching grind settings recommends a brief purge after a change to remove transitional grounds. The necessary amount is grinder-specific. A low-retention single-dose grinder may exchange quickly; a hopper grinder with a long chute may not.
Follow your manual and learn your grinder's exchange behavior. Purging is useful when it makes the test valid, not as a fixed ritual before every shot.
4. Pull to the same yield, then taste
Repeat the original dose, puck preparation, and beverage yield. Stir the espresso before tasting so the concentrated early and dilute late fractions are combined.
Keep the adjustment only if the result improves in the cup and makes sense in the flow. When the result is surprising, pull one more controlled shot. A setting that produces one brilliant shot and two failures is not yet dialed in.

Should the grinder be running while you adjust it?
Read the manual for your exact grinder. This is an equipment instruction, not a universal coffee rule.
Moving coarser separates the burrs and is often safe with the motor stopped. Moving finer closes the burr gap. If beans or compacted grounds are between the burrs, a large stationary move can load the adjustment mechanism or prevent the grinder from starting.
Both Baratza and La Marzocco Home advise running a loaded grinder during finer adjustments in their general guidance. That does not override a different instruction from your manufacturer. Hand grinders, empty-burr adjustments, motorized grinders, and different adjustment mechanisms do not all share one procedure.
Never force a stiff dial. Stop, consult the manual, and clear a jam using the manufacturer's procedure.
How to read flow without worshipping shot time
Shot time is valuable because it is easy to record and sensitive to resistance. It is not a flavor score.
Fast, continuous flow
If the target yield arrives much faster than your recent balanced shots and the cup is thin, sharp, or empty, a slightly finer setting is a reasonable first test.
Slow drips or a stalled shot
If the pump runs but little coffee reaches the cup, move coarser. A stalled puck is not receiving a uniform long extraction; water may be seeking small weak paths while much of the bed remains poorly used.
Slow start followed by a gush
This can indicate that pressure built behind a restrictive bed and then opened a low-resistance path. Grinding finer may intensify the problem. Inspect distribution, tamp level, basket cleanliness, headspace, and dose before making another grind move.
A fast shot that tastes good
Keep it and confirm it. The commonly quoted 25-to-30-second neighborhood is a starting reference, not a law of flavor. Different coffees and modern lower-resistance approaches can taste balanced outside it.
The La Marzocco dial-in guide uses a time window to establish a practical starting point, but it also evaluates the shot at a defined beverage output. Use time to navigate; do not make the stopwatch the destination.
Use taste as a direction, not a one-word command
“Sour means finer, bitter means coarser” is too crude on its own. Acidity can be desirable, bitterness is a normal coffee component, and uneven extraction can create sharp acidity and drying bitterness in the same cup.
Use clusters of evidence.
Move a little finer when
- the target yield arrives unusually fast;
- the body is thin or watery;
- acidity feels sharp and undeveloped rather than clear and juicy;
- sweetness and finish seem absent;
- puck preparation was even and the pattern repeats.
Move a little coarser when
- the shot stalls or runs as isolated drips;
- the finish is strongly drying or woody;
- flavors are muted, heavy, or hollow despite a long contact time;
- a very fine setting produces erratic results;
- a coarser test improves both clarity and repeatability.
Do not change grind yet when
- dose changes from shot to shot;
- the basket is wet before dosing;
- distribution or tamp angle is inconsistent;
- the machine is not fully heated;
- the shower screen or basket is blocked;
- a pressurized basket controls flow through its outlet rather than the coffee bed;
- one shot is strange but the next two are normal.
Why grinding finer can make a shot faster or worse
The ordinary local trend is finer equals more resistance. It is not infinite.
In peer-reviewed modeling and experiments, Cameron and colleagues found that extraction did not keep rising as grind became finer. At very fine settings, extraction yield fell and shots became less reproducible, consistent with inhomogeneous flow. Their paper, “Systematically Improving Espresso”, is an important correction to the idea that the finest flowing setting must be best.
A puck can become highly restrictive, then develop one or more preferential paths. The scale may show a faster finish even though the nominal setting is finer. How large should each adjustment be?
Use the smallest move that creates a clear, measurable response.
- Far outside the useful range: make a larger correction, then approach carefully.
- Close on flow but not flavor: make a very small move or adjust yield only after establishing a stable grind.
- Stepped grinder jumps from fast to stalled: keep the more promising setting and make a small dose change only if the basket has safe headspace, or consider a grinder with finer espresso resolution.
- Stepless grinder: mark the starting position before moving so you can return precisely.
Do not oscillate between large finer and coarser moves. If one change crosses from too fast to too slow, the useful setting lies between them; approach it with smaller steps if the mechanism allows.
Three worked examples
Example 1: fast and thin
Baseline: 18.0 g in, 36.0 g out, 17 seconds, thin body and sharp finish.
Action: move one small step finer, clear transitional grounds, and repeat 18.0 g to 36.0 g. The second shot reaches yield in 24 seconds and tastes sweeter. Pull one confirmation shot. If it repeats, keep the setting.
Example 2: slow, then suddenly fast
Baseline: 18.0 g in, 36.0 g out. The shot drips for 15 seconds, then gushes and finishes at 29 seconds. Taste is both sour and drying.
Action: do not automatically grind finer. Check for clumps, an uneven mound, tilted tamp, overloaded basket, or edge gaps. Repeat the preparation at the same setting. If the same failure remains after puck variables are controlled, test slightly coarser.
Example 3: outside the time target but delicious
Baseline: 17.0 g in, 42.0 g out, 21 seconds. The espresso is clean, sweet, and repeatable over three shots.
Action: record the recipe and stop adjusting. A slower stopwatch result is not an upgrade if flavor gets worse.
Why the setting drifts from day to day
The setting that worked last week is a reference, not a permanent calibration. Coffee releases gas and changes as it ages. Bean temperature and the surrounding environment can affect how the grinder behaves. Hopper level, burr temperature, retained material, cleaning, and ordinary dosing variation can also shift the observed result depending on the equipment.
Respond empirically:
- confirm dose and yield;
- pull a second shot if the first is unusual;
- make one small grind correction only after the drift repeats;
- record the new setting with the coffee and date.
Do not chase every one-second difference. Adjust when a pattern affects flavor or pushes flow clearly outside your useful range.
